- Wanna know how to run a eCommerce warehouse using ShipHero software really well? We're gonna show you in this video with Gerald and Hilda. Gerald and Hilda have been running this facility starting for Radio Shack over 30 years ago and eight years of that have been using the ShipHero WMS. So they're gonna walk us through all the processes and what they've learned and how you can run your warehouse really well and how the ShipHero WMS helps you do. (upbeat music) Proper receiving is the key to having proper inventory throughout your process. So we're gonna walk through how that works in the ShipHero system. Hilda, take it away. - Okay, so basically what happens is we get the product in the boxes, we verify that the product is here. We have several different carriers that we use. FedEx, UPS, LTL. Basically the first thing that we do is we take pictures of the boxes to make sure that there's no damages. From there, we proceed onto the purchase orders. We make sure that the purchase order is on the box. If it is, we will scan the UPC. Then we will take the purchase order information and we will upload it into the system or we'll scan it. From here, we will verify that whatever the SP calls for or the purchase order calls for matches what we have on the boxes, in the boxes. If for some reason there is any discrepancies, we will notify the WAM and they will proceed to contact the client or the customer and let them know of any shortages or any types of discrepancies that there may be. The next procedure would be just to cut open the box and this particular client has mixed product in their boxes. So therefore the first thing that we do is we sort the product out to make sure that we have everything that's supposed to be in here. Inside, this particular client actually puts the purchase order on the inside and lists the quantities per SKU. So then what we do next is we will again sort the product, put them on a rack based on the SKU, and then we indicate what the quantity is. From there, we will then come to the system and the first thing that we'll do is we'll scan the barcode. So then we'll scan the UPC and automatically if the item is already in our system, it will add the piece to that particular SKU. One of the things that we can verify is whether or not the correct dimensions are in there, because that's one of the most important things that we need to have when we're receiving. We need to make sure that all the dimensions and the weights are properly in there for the reason that that helps us when we ship out the product, we're actually charging the client the correct amount and then also we're using the proper either box or poly bag or bubble mailer that we need to make it more efficient for both ShipHero and also the client. From there, we then continue to receive, we'll proceed with the quantities. If there are any shortages, that's something that we also have to notify the WAM. The system will tell you how many we should be receiving. In this situation, we should be receiving 30. And then that is why we pre-count. There's 30 pieces in here. So that's what we'll indicate in the ShipHero system that we received actually 30 pieces. One of the good things that we need to do and we always need to remember is to make sure that we scan each piece to make sure that all the quantities, that all the UPCs work. Sometimes when the client or the manufacturer creates the UPC, they tend to have mistakes. So one UPC may not be working when all the others are. So we always tend to ask our employees to scan everything, not manually enter it because there's always a possibility of a mistake that can occur. What is the difference between receiving a shipment in which a carton has all the same product versus mixed product? So basically when it's mixed product, we have to sort. Of course, that takes more planning on the receiving part. You have to add more personnel just basically for the fact that now you're having to sort every single item, making sure that all the product that the purchase order indicates is correct versus getting one single item per box. Well then you just receive the product, you verify that the product is this product that the box indicates is correct and then you proceed to the next one. So it's less time consuming. So it's ideal to have one SKU per box versus mixed SKUs per box, something that's pretty highly recommended. - All right, thanks Hilda for showing us the receiving process. So once the items are received, they have to go into the warehouse. So the way that works is when we receive it, we wanna know where the product is at all times. It needs to be in a location. So we have a pre-printed rule of locations, we call them RSC. Could be anything you want. And we slap that on the carton that's gonna move into the warehouse so that we now know these items are in this RSC location. And then we're gonna go out to the warehouse, scan from that RSC location into the final location in the warehouse, which might be overstock or pickable depending on where we need that product. So Hilda's gonna show us that process. - Okay, so the first thing that you do is now you're gonna need your tablet. You will come in and basically you will go to your tablet, choose these three little bars up here. You're gonna go into inventory and then you're going to go into the put away process and basically you will start from there. That is why it's important for you to have the RSC label because that's the first thing that you're gonna scan and the RSC is for the cartons. Then we also have an RSP, which is for the pallet. So whenever you have product that goes basically on a pallet, you will put that particular type of label. We will proceed then by scanning the RS location. From here it'll indicate Start Put Away. We will go into the other side to scan a location that's empty to where we can go ahead and add this product into that particular location. (upbeat music) Okay, as previously mentioned, we scan the RS label. We have our location that we're gonna place the product into. So on your tablet you will click where it says Put Away. It will ask you to scan the empty location where you're gonna put the product in. You will scan it. Then it will ask you again put away and basically what it's asking here is for you to indicate the amount of pieces. For this product, you will count just to verify that you have 30 pieces which has already been counted at the time that they put it in the bin. You will then come to the tablet and you will indicate that you have 30 pieces. Manually type it in. It'll save it. And then it tells you, it identifies that you've successfully put it away. You will then go back to Put Away and you will start the entire process again for the next product that you need to put up. - All right, so in this building, which is a relatively small building, under 150,000 square feet, on peak days we'll get out about 12,000 orders across three shifts. So getting that many orders out requires us to optimize our labor, who's doing what, as well as different processes for how we ship the orders. So we use four processes in this building. One is bulk ship, second is single item batch, third is multi item batch and the fourth is pick-less packing. So John's gonna explain how that works and then we're gonna walk through each of those four methods. - Okay, over here we have the supervisors and they'll do the bulk shipping. It'll just depend on how many orders we have. If we don't have a lot of orders, they do a lot of bulk, but sometimes we'll do bulk if we have unforeseen problems or things go on in the building. But a lot of times they'll pick items that are like 10 or 15 of the same things and we'll bulk them out versus having people go back and pick them on a cart. It's quicker. We just have a special group do that. They'll go pick the product, bring it up, scan it, and it'll be verified here by the supervisors and then they'll pack it out. This is also the SIB and the MIB. Single batch and multi batch are controlled here. We try and knock out the single batches first and get the bigger part of the orders. Then we go into multi batch and the supervisor will look and see where we have the most orders depending on the color tags and we'll move our employees around like that. Okay, in the morning our manager will come in and she'll see what we can bulk and we get a lot of the bulk outta the way first thing in the morning. And once we're done with that, we'll direct our pickers to work on the SIB, single item batches, which they can pick up to 100 orders at a time on a cart. And then once we get done with our SIB orders or single batch orders, we'll start putting everybody into multi item batch picking, which is more complex orders, multiple SKUs per orders and they pick 25 orders per cart. And then we have a fourth way to process orders, which is the pick-less pack stations. Okay, we're here at the workstation and we're gonna show you how to do bulk shipping. In bulk shipping, we try to pick orders that have a large quantity of the same items or same orders. They're all identical. So one person can go pick 54 orders instead of sending three people out to pick 25 at a time. And so what we'll do is look here and we'll find orders that have a lot that are similar and we would ignore these smaller ones, that it's not really worth the time to process bulk. So here you would click on the 54 and you would go in here and it would bring up the bulk details. You're gonna have location suggestions and you can pick the suggestions it has or pick suggestions that are in overstock or pickable, your choice. Doing them in overstock avoids having to do replens, so it's your choice on where you pick them. Just pick a location that has the right amount of quantities, go pick the items. You can scan them in or manually enter them in. They'll be checked when the picker picks them, they'll come up here and the supervisor will verify everything is right. What you're gonna do is just select the quantity it's supposed to have and the packaging it's gonna go in. So all these would go into a bubble number six and it already had the weight because the DIMs are entered in the system through the receiving process. And then you would click Generate Labels and Invoices and it would go through there and it would pick the way it's gonna ship. The cheapest way, it'll be multi-carriers, and at that point it'll say Print Labels. You'll get a whole batch of labels in a stack and we'll set them out on a cart. The picker will go pick them, they'll bring them up here and the supervisor will verify everything's right, check it off and they'll take it to a station and start packing everything out, take it to the outbound area. Okay, right here we have WorkforceHero, which tracks our production and labor in the warehouse. It keeps track of where people are working and what they're working on. We have people up here working on single batch, multi batch, if they're packing or if they're in special projects, which we bill, so that's really important. That's an extra feature. We have people in receiving, cycle counting, put away. When they go to break and lunch, this is also recorded so it's able to show you if people are late or if they're at lunch and break. If you can't keep up their schedule or if they're late and you wanna keep up with their time. It's a really good tool. Even if they don't clock in, once they grab the iPad, it automatically starts tracking their activity. So even if they don't clock in, it still tracks them, so it's really great that way. We're gonna start off by picking on the iPads and this iPad is selecting the today orders in the blue station. It's a station that's most common to the warehouse. So we're gonna just start off, these are box stations. Most of the other ones are more, it's gonna be bags or it's gonna be shipping its own container. So this one we'll get 25 orders, which will fit on this cart. Each tote is its own order and this is multi item batch, which means it's different SKUs on each order. So here we'll get started and there'll be a list of SKUs or the orders. We're gonna start pick, we'll pick an order. A1330 will be the first location we're gonna go to. (upbeat music) Okay, we have covers for our iPads that allow us to attach these to the cart so you don't have to hold onto this when you're picking. And they go up here and face the packer. The first location is A3030B4 So we're gonna go to A3030B4, pick the item, scan the- (machine beeps) scan the barcode. It'll be the right one. It's a new order, so it's gonna ask you for a new tote. You're gonna just pick any tote. It's gonna say you've picked one item. It wants you to confirm it by scanning the tote again that you actually put the product in the tote and you're good with that. Now you're gonna move to the next item. After we get the first pick, we're gonna move on to the next one. They're in sequence. So you might wanna have your locations A, B, C, D, E, F, then you would pick A, B, C, D, F, and you're walking in a S, but it pretty much is a straight line through your building. So the next one would just be further down in that line and we just continue that process all the way till we come to a complete order, then we take it back up to the pack station to be packed out. - In this facility we have about 30 packing stations and they're set up a bit differently. So we have them color coded. These are blue stations, there's other colors as well. And the reason we do that is 'cause we want different orders to go to different stations. We implement that in ShipHero via order tags. So we use automation rules to add order tags to each order that indicate the color station we want the order to go to. Then when doing multi item batch or single item batch at the end of the batch, the picker is told the tag, which is the color, they then take a flag for that color and put it on top of the picked cart so that the water spider knows which station to bring it to. The reason why we have different stations is we wanna keep the simplest orders at the blue stations. So those are orders that have only standard packaging and are only gonna be one order. That allows us to remove the mouse and keyboard from that station because there's no need for the picker to ever do anything other than hit the buttons and scan. More complex orders, for example, orders that need a packaging that's not at our standard station or which will require multiple boxes will go to a different color station that does have a mouse and keyboard so that the pickers can complete those orders. We also have stations that are for specific clients that have pre-picked packaging and don't require void fill so that we're able to eliminate all the packaging and the void fill machines from those stations. So this allows us to optimize our packing process and increase our efficiency. Hilda's gonna walk us through what that looks like, packing on, we'll take a blue station today. - So once the product is picked and it's brought over to the packing station, there's a couple of different stations that we have. We have the blue station, which is the product where- Most popular stations that we have. Basically you have your boxes, no scan gun, no mouse, no anything. Everything's basically all buttons. And then we have the red stations. The red stations is basically any type of orders that doesn't use standard boxes. In the blue station we have several standard boxes that we use commonly all the time. The red station is for orders that are outside of the norm. They use bigger size boxes, special boxes that is needed or special type of paper that also needs to be added to the product. Then we have the brown station. The brown station consists basically of all normal products. And so basically on that one is a special type of picking and packing within the same station. You do not go pull the product, all the product is there and you just pick it based on what the order calls for on the computer. And then we have the yellow station, which uses a specific type of paper, but we also work that at the red station as well. Okay, from here we will proceed to the packing. The first thing that you do, every single packer has a badge and on the back of the badge is their PIN number. This is used to log in into the packing station and basically all you do is you just scan it and it will assign you to this particular station. Here you can start proceeding with scanning the first tote within your rack. So the first thing that we're gonna do is we're gonna scan the tote. The information for that particular order will appear. It also has information in regards to if you have to apply specific labels onto the box. From here, based on the type of product that you have, you will choose your box. In this type of situation, you will use a number eight and you will press the button and it'll assign the box that you're going to use. You will prep the box. And then you will proceed to scan the product into the the box itself. You'll scan the product into the box and then you will add paper to the box. And as you notice, there is no scale, which the reason for that is because that is why we capture the dimensions and the weights at the receiving time. It's very, very important that we capture all those particular things when we're receiving so that whenever we get to the packing station, all the dimensions and all the weights are properly tied to the order. From here, we just close the box and we hit Print and it will print the shipping label, which you will affix to the box along with the HAZMAT label that it had called for, which was a limited quantity label. And you will apply the label to the side of the box and then you'll put the box on the conveyor to be sorted out and then you'll hit Complete Order. And that's pretty much the process of packing an order. - The bins where we store the product are relatively small and often we have cases or sometimes pallets of that product in overstock. The reason why we don't keep pallets of that product here is we would take up too much room, there'd be too much walking. So what the process is is called replenishment. That's where we take inventory from overstock, which is non-pickable, and we move it to these shelves which are pickable. So the way it works is the iPad shows us what we need to replenish. And the team, here the inventory team is four people, throughout the day go follow what the iPad says, It moves the product from unpickable to pickable. The pickers don't see the orders to pick until they are in stock. So replenishment always has to be ahead of the pickers so that the pickers can do their job. And the reason we have that separated into two roles is it keeps the pickers in their flow. We don't want the pickers going to find an item, realizing it's short, then having to call someone or go get the product. Another reason why we don't want pickers doing it is that often will require a forklift or an e-picker or some other system that they're not trained on or they're not authorized to use. So Hilda, why don't you walk us through what it looks like to do replenishment? - Okay, so basically what we do is we look at the replenishment report and it'll list every single item that needs to be replenished. And so we'll start with this one at the bottom, we'll look at the location that we need to go to, to which is OS23C. So we'll go to the other side of the warehouse to go get that product. (upbeat music) So we've come to the location where we need to do the replenishment from. Throughout the day, we do between 150 and 250 replenishment SKUs. There's a couple of ways to do this. If it's a product that is on a pallet, we will get a picker or a an e-picker or a forklift driver to bring those pallets down. Everything that we have here is on the floor. So basically what we do is we assign, we come to the location and on the tablet, we'll indicate, we'll choose the SKU that we're going to replenish. There's a button here that says Replenish, we'll click on that. And again, it'll say Put Away. You will have to verify the location that you're grabbing the product from. You'll scan it. And then it'll give you the option of choosing how many pieces to pick. The system wanted only one piece. It's always a good thing to make sure that you just don't grab one piece because you may need it again. So you wanna grab enough quantity to replenish and to have to where you don't have to come back and replenish it. So then the first thing that you do is you wanna scan the product to make sure that you're grabbing the right one. Once you scan it, it will ask you how many pieces you're going to take. This box, there's 100 pieces in here, so you will choose 100 and you will enter it and then you'll click Done. It will then tell you to continue and then you have to assign it. We have what we call transfer labels, and basically you use these so that you can identify the person that's actually transferring the product from one location to another. It's just like a history of where it started and where it ends up at. So you'll scan the transfer label and then it'll verify, it'll ask you if you wanna transfer it to the transfer location. You'll click on the blue mark and it has now transferred to that location. And again, it's gonna ask you for the quantity that you're transferring. You'll enter the quantity and you'll put 100 and you'll click Done. Right now it's on the label and now you'll proceed to the pull location where that particular product will sit for pulling, okay? One of the things that we do is we don't transfer one SKU per label. We scan or we add multiple SKUs so that you're not walking throughout the whole warehouse with just one product. We'll gather all the product into one transfer location or one transfer label and then we'll start putting them away. Okay, so now we have, we come to the area where we're gonna do the transfer and this happens to be a brand new SKU that's never been in our inventory. So the process will be as follows. You will scan the UPC and then you will click on Edit Inventory. You will do the location transfer, it'll be from the TL cart that you just put this product into. And then you're gonna choose the new location that it's going into, which will be A1021D6. You'll scan it and then you'll indicate the amount of pieces that you're putting in there, which will be the amount of pieces that you added to your TL location. And you must hit Confirm in order for it to take. You now have your 100 pieces in the new location, which is A1021D6 and you're done. - In the warehouse, there's gonna be exceptions, there's gonna be things that go wrong and your warehouse management system needs to help you with a process and a flow for addressing those. Right now we're gonna talk about the picking hospital. So an example of that would be if the iPad calls for 12 units and you actually only have 10 units. So you then would flag that for hospital. So Hilda, why don't you explain how hospital works? - So basically as Aaron mentioned, it's when there's an inventory discrepancy. The picker is going to go to the location looking for 12 pieces and there's only 10. They will go into the tablet and there's section at the very top of the tablet that indicates Progress. They'll click on that and then they'll push another button that says like there's an issue with that particular location. They'll flag it. And what happens is the leads that are working in the pickings area and also the inventory team will receive a Slack information, a notice indicating that there's an issue with that particular location. The inventory team will then come to that location, look at the product and says, yeah, there's only 10 pieces here and there should be 12. They will transfer the two pieces into what we call a hospital location. And then from there they will begin doing what we call a cycle count. They'll try to look for the product. Maybe it got misplaced or if it's actually a inventory discrepancy, they will proceed, as I mentioned, doing a cycle count to correct the inventory. There's also the other process of they go to the location, the picker goes to the location and there's no product in there. They will do the same process. They will flag the location as hospital and what that means is that the product is actually zero, the rest of it is in the reserve, so now it becomes a replenishing issue. Then we will then proceed with the replenishment process that we just previously did on a previous video. - So we process returns in ShipHero as well. Returns are either return to sender or customer-originated returns 'cause they didn't like the item, it was damaged, or for any other reason. So Hilda's gonna walk us through what that process looks like in ShipHero. - Okay, so basically what we do is we'll receive the product, we'll get the cartons or the shipments actually. The person will actually open the product, open the box, excuse me, open the box and then determine whether the product is new or has been used. There's a couple of items that we do not put back into inventory. That's anything that's consumable. Then we also have certain clients that do not want their product to be put back into stock. So based on what the client wants is what we do. Other than that, if it's clothing or anything of that sort, we will determine the condition of the product when it's returned and then we will decide whether it goes back into inventory or whether it does not. So we have a package here that Diana's gonna open and this is a little one's return. Normally whenever the customer places an order and then decides to return it, two things can happen. Either it's a return to sender because it never arrived to the customer's address. Or they request what we call a return authorization. If they requested a return authorization, then the label will look as such and it'll say whatever carrier they use and it'll have the order number and it also has an RMA, a return merchandise authorization number. Diana will go into the system under the order number and look to see if there's a return authorization. If there's not, she will create what we call a return order. So she'll click on the Return Order button. It will list every single item that was on that order and then she will verify what we received to what is on the screen and we'll check off whatever we have in hand so that we can start the return process. So right here, she's flagging. She also has to indicate a reason why the return and usually it's either a return to sender or sometimes a customer puts a note in there or if not, it just will indicate it's just a customer return. Sometimes we won't know that information. She'll click on a self return because that's what this one was and then we'll click to generate the RMA. It will then take you back to another screen where you will start indicating the locations. In this situation, the product has never been open, so this product will go back into our inventory and that's what she will do now. She'll start, click on the view, which the View button is the return authorization that she just created. She'll indicate the tracking number that it came from. Once she inputs the return, the tracking number, she'll indicate the shipping carrier and then she'll save that information. It's basically for the WAM to have on hand if needed. She'll indicate how many pieces she received of each SKU and then whether it's going to be restocked. In this situation, it will be restocked and it'll go into return and process location. And so she'll choose each, for each SKU, she'll choose that option. So once Diana finishes with entering all the information onto the computer, then we put all the product that is actually going back into inventory, we'll put it on this cart, we'll indicate the locations that they belong to and we'll proceed to doing what we call like a put away process, putting them back into the proper locations. There's a couple of things that we do not put back into inventory, which is all the consumables, certain creams, things that you put on your body or things that you consume. And pretty much anything that's just, that we do not put back into inventory, basically what we do is we just dispose of it, throw it away, that's pretty much it for the returns process. - Out of our facilities, we use a variety of shipping carriers and we need to make sure the correct packages are handed off to the correct carriers, otherwise they'll get lost and won't make it to the end customer. We get claims over that. Additionally out of this building, we often will move packages to another building, which is closer to the end customer. That allows us to deliver faster and cheaper for our customers. We call that zone skipping. So sorting correctly is crucial and it's not something a unit will be able to do with 100% accuracy. So the technology built into ShipHero is called shipping containers. Gerald, why don't you show us how shipping containers works? - Okay, you'll use your iPad and your scanner and you'll get a group of, in this case, envelopes. On the belt, there'll be boxes so you can sort various carriers. You'll just grab, you can either leave them on the cart or grab a few. In this case, we've got the envelopes. You'll scan the tracking number, it'll tell you where it goes. It goes in UPS ground. If you have no idea how to work up here before, you just take your time, you'll find these labels. This is UPS. It'll show good, put it in there, go to the next package, scan it, UPS ground. Scan it, acknowledges that that's the correct container it goes into. Now we hit another carrier right here. If you were to scan this, it's gonna be DHL partial expedite. If you scan into UPS, it's gonna tell you it's wrong, so you know it doesn't go there. So you go find the sticker that matches this, which is right here. You scan it and it'll show it's good, throw it in there. Repeat the process, and it'll say good. Anybody that's new can learn this really quick. They just take their time. - Process and tech is meaningless without the people behind it. Gerald and Hilda are amazing warehouse managers, but the team here from A to Z is among the best I've ever seen. So what can you tell us about how you foster such an amazing culture and built such an amazing team here in this DFW facility? - I think we have a good long-term group here. They help us train other people. They know what we want. They know me and Hilda spend a lot of hours here working and they know they should be doing- If we're doing some work, they should be doing it. So if one of us is working, then there's something going wrong and we'll have a lot of people jump in. They all listen. They know when to just automatically stop what they're doing. If they run out of packing, they just go start picking. A lot of them just automatically go do other things. If there's somebody that does multiple jobs, like when we're in turn process, she knows how to do different things, she may come ask, but most times they know how to just jump on something else and help us out and get things done. They're all willing to stay over, if we have to stay late, no matter what it is, they seem to stay two, three hours and help us finish everything up. It's a great group. They never complain about anything and they're always willing to come in and work on the weekends, work different shifts or just do odd tasks for us, anything to me and Hilda would do ourselves. So we have a great group here. - Very, very great group. It's just like a family. So they know, they know what we need, what it takes to be the team that we are. And they always do whatever it takes to not only make Gerald and I look good, but the company as a whole, 'cause when the company prospers, then that means that we're doing the best and there's always room for improvement. So it's a great team. It's a great team to work for and it's just, there's no words for them. We just love them. They come in here and they're go-getters and the more they wanna learn, the better for them and the more they strive to be the best. (upbeat music) (upbeat music)

In our latest installment of the Warehouse Operating System video series, Aaron is sharing one of our biggest game changers from the past year - the creation of our Warehouse Account Management (WAM) team!Aaron speaks with Kristian Lujan, the head of the WAMs, and they review why we decided to implement the WAMs in our facilities, how they’ve helped our in-warehouse teams to stay in flow, and decrease labor costs, while also increasing customer satisfaction!We have been floored by all our WAMs and Kristian has done in this first year and we want to share these learnings with you! They also discuss what makes a good WAM and what you should look for when hiring, so it’ll be easy for your teams to see the same results!
As warehouses grow, people, process, and priorities start to collide and it gets really messy. You end up in a situation where your customer service team feels like the warehouse is not doing what they need. The warehouse team feels like they're getting ran all over the building. They don't know what to prioritize, they don't know what to work on. You end up with frustrated team members pointing fingers, and customers suffer as well. It's not the fault of the customer service team and it's not the fault of the warehouse team. It's actually a structure that you can improve and we're going to talk about that today. With me is Kristian, one of the smartest people here at ShipHero. We've worked together for four years. She created the idea of what we call WAMs, and she formed a team and she now leads the team of eight. Kristian, what is the problem that caused us to create the WAM team and what does WAM stand for? Yeah, so WAM stands for warehouse account manager. We created this team because before managing the WAM team, I was managing the customer service team. Like Aaron said, a lot of the frustrations that were experienced, we were also experiencing, where we weren't getting the right answers or answers as quick enough to close the loop on any issues or questions that we were getting from our clients from the warehouse. Again, not the fault of the warehouse, but they have so many things going on on the floor, and so we wanted to really provide visibility to our CS teams and our other fulfillment teams of the warehouse, without really causing any type of distraction. That way, all the teams on the floor are able to really focus on what they have to do day to day. These small little tasks, questions, issues that happen, we have one dedicated person at each one of our facilities to just tackle that, kind of take that off of everyone's plate. Then, we work internally with our engineers, with our sales team, with our onboarding team, with any of the teams that we would need to bring in to help resolve any issue, we would end up doing ourselves, taking away that stress from the warehouse. That's how the WAMs came to be, and it's grown so, so much from the moment we started and it's been such a benefit, I feel, across any of our facilities. Before, the way it would often work is there would be a customer whose order maybe didn't ship because the address didn't validate, so the order was sitting in a tote. For our brand that we serve, it was a super urgent order that needed to go out. Customer service would try to find someone in the warehouse, typically the warehouse manager, tell them, "Hey, can you find this tote and get it shipped?" Which means the warehouse manager is now spending 20 minutes sorting through totes trying to find the problem reactively to help that customer out. That means for those 20 minutes, that warehouse manager is not doing his or her job, and his or her job is to manage the floor, manage the people, and manage the flow of orders. They're not doing that. They're serving one customer. Now, we have a warehouse account manager who has a dedicated role. Let's talk about, what are the responsibilities and what's the day-to-day of a warehouse account manager? What our WAMs do day to day is we tackle anything that requires troubleshooting. A good portion of that day is working through trouble totes. A trouble tote can have any error. It could be an address error, it could be a shipping carrier error, it could be that the product itself doesn't fit comfortably in a regular multi item batch tote. At that point, we're working now with our automations team, making sure that the automation is sending that order to our custom station. There's multiple aspects of just working through trouble totes alone where we have to not just work through it ourselves, but we will pull in other teams, our engineer to work on any technical issues. We will shoot some messages out to our clients just to confirm if the packaging is correct. If the account has a CSM, we'll reach out to the CSM, loop them in on any issues that we're seeing on the floor. We also work through any shipping plans. Any inbound shipping plans that come in that are non-compliant, one of the things that we want our receiving teams to not have to worry about. They did their job by identifying that the shipping plan does not fit what we would normally consider compliant. They slap a label on it that lets us know that this is a non-compliant shipping plan. We use our Monday board to help organize and manage that queue. Then we're on the floor, so we can easily walk over to our receiving area, look at the shipping plan, maybe take some photos, anything that we can share with the client or with the CSM to express to them what needs to change, why this is noncompliant, why we're now delaying the process of receiving in. If at any point in time, let's just say some products need bar coding or bagging, we'll move it over to special projects, they'll take over at that point. It's a lot of looping in other teams, really just making sure that we're communicating everything that we're seeing on the floor to other teams, our clients, CSMs, and just making sure everyone is fully aware of what's happening on the floor. We have the inventory team bringing some things to us as well. Inventory that has, again, the wrong barcode. It could be inventory that they need to just find out what client it's for. Multiple issues that come up. We like to say that we're kind of like the eyes of fulfillment on the floor. We want to make sure that any and everything that we are seeing that needs some type of solution, that we're bringing it up and just making it known to everybody. We like to work in two parts, so we're very reactive. Totes, for example, is very reactive. We want to make sure that this order goes out the door regardless of the blocker that we've come across. But at the same time, after we've gotten that order out the door, we are also looking at the order very granular and trying to pick and choose little things that need to get improved so that we're working with automation, we're working with the CSM, and making sure that these types of orders don't come back into our hospital. At that point, now we're being proactive. It's a lot that goes on during the day, but I feel like a lot of our team is just go, go, go all the time. We're really just trying to help solve all the issues on the floor every day. There's two ways that the WAMs actually reduce the total labor spend in the warehouse, and Kristian hit both of those. One is the proactive part. The previous state would be there would be a product that doesn't fit in a tote, and that would get fixed 30 different times on 30 different orders. Now, the WAM has the time and takes that, finds what the issue is, changes the rule so it goes into a different size tote, and now we don't have that problem again. When I say 30, we all know in a warehouse it could have been 300 times before someone actually jumped in. The second way they're a force multiplier is keeping everyone in flow. The idea is basically, if you're packing and you need to think, you hit the hospital button and you give it to the WAM. That's their job. Your job is to keep packing at your 50 orders an hour. We see, once we interrupt people and they're doing their 50 an hour, and they have to take a five minute break to fix something, it takes them another hour to get back up to speed. Now they just keep moving, so they get much faster. Same thing for the receiving team. If there's non-compliant, they keep going. They push it to the side and they keep going, and they stay in their flow where they're most efficient. For the WAMs, their flow is problem solving. Even though they're jumping between a lot of different problems, and it's a certain profile that we're going to talk about that makes a really good WAM, but still, they're always in that flow. They're never packing a standard order. They're always in the flow of, what's the problem? How do I fix it? They're in problem solving mode for eight hours a day, and they're amazingly effective at getting through a large list of problems that everyone everywhere else has and keeping the rest of the team moving. You've hired or promoted all the WAMs. Right? Yeah. What do you look for a new WAM hire? Number one, we ultimately always want to promote from within. We've found that promoting from within has really helped this person come into this role already understanding a lot of the flow of their warehouse, their 3PL. Granted, we've standardized a lot of things across all our facilities, but every facility still has their certain flow. If we're promoting from within that facility, I know that I'm not changing anything in what they're understanding should be happening across the floor. A lot of the WAMs that we've hired have been outbound supervisors, which we have found are great because they are familiar with all the different types of flows across the floor. We have receiving leads, we have inventory leads, and then two of our WAMs were lead packers, which is awesome because what happens also at the day-to-day is that, although there's one person at each one of our facilities, we're hundreds of miles away from each other. We still come together in Slack. It could be a Slack channel. Sometimes it's just a Google Meet, and we're all talking about different things that we're seeing on the floor. One of the biggest things that I've noticed most recently is that, now that we're a well-oiled machine, because we're only a year old, if there's any issue at one facility, say we're experiencing an issue at a pack station, an error, the first move that they do is not necessarily post it to our engineer. They post it in our WAM channel and they tag all the WAMs. They ask everyone, "Are you also experiencing this?" If they are, they do it on their own and they'll choose one person to report it to engineering, and then all the WAMs gather examples from their facility and send it over to our engineering team. I have found that we've been able to resolve so many issues that are facility-wide affecting packing, affecting orders going out, that have been resolved within 10, 15 minutes. A lot of that, especially during say peak season, is going to be super beneficial in just troubleshooting and getting errors resolved super quickly so that we're not causing too much of a blocker in getting orders out the door. I find that, again, outbound supervisors, really just promoting from within someone who's a little more seasoned, I'd say maybe someone who's been with you at least six months and really understands what the expectations are of the warehouse, I think would be an ideal candidate, and someone who's really good with multitasking. We want to make sure that someone is able to really self-manage themselves on the floor, and just be able to tackle everything they need to tackle across different divisions on site and leave the door with nothing left behind. We want to make sure that everything's done before the end of day. For us, WAM's a really elevated role. Kristian ran the entire CS department before she moved into creating this role a year ago, and it's been usually beneficial to how we ran as a team. Customer success or customer service now does way better because they have the tools and the information and the person on the ground to help them get their job done. Let's say you've identified a good candidate who's good at multitasking, who likes problems, who likes moving around the warehouse. How do you train them up? We do like to include the very first week, it's all software. It's all software driven. We want to make sure that, yes, you've been with ShipHero say a year, you've been in this warehouse for a year, you understand the flow. But as a WAM, now we're hopping into client accounts, in and out of them. We're understanding automations, we're understanding multi-warehouse allocations. We're really trying to understand the makeup of the client's account to really understand their product on the floor and how the shipments should be going out the door, if there's any settings that we're seeing for the client. That's that one week of software is just very software driven, is going to be crucial to really understanding how to hop in and out of accounts, and then just understanding how orders are set up for each client. Then after that, we do two weeks of shadowing. Two weeks of shadowing. It could be shadowing either remotely with another WAM, or if that facility already has a WAM for say first shift, they'll stay on first shift with them for those full two weeks and really, really get the nitty-gritty of what they do on a day-to-day basis so they're fully prepared for week three to start on their own. Then we have full support. We share Slack. I mean, we have Rob in there. We have a lot of ops people as well that are there to help the WAMs if there's any issues that pop up in general. Yeah, it's a super collaborative team. Yeah. What's next for the WAM team? One of our main focuses has been just making sure that we're growing the team enough to cover the shifts. We have some facilities now that have that second shift. It was one of the pain points that we did experience where they were like, "We only have a WAM for the first shift and have all these benefits for that first time of the day, that we might need it for the second." That's one of the initiatives we've been working on too, just making sure we have that coverage so that nothing gets missed, especially at night when we have some packers packing out orders that could experience some errors, things like that. Training. Training is always something that we want to do on a day-to-day. New things change, new things come up with the software, new versions, new processes for the pack stations, for the pickers, for everything that happens. I just want to make sure that the WAMs are up to speed on any changes and flow. We want to make sure that if the warehouses have questions about any new changes, that they're able to go to the WAM who is physically on site and they can ask these questions and just reassure them that this is the process, or we can have the warehouse relay any issues to frontline. Frontline is also a new process or a new team that we started working on, which the WAMs are very much involved in as well. It's made up of our central operations team. It's probably a group of six or seven of us, and generally it's for support for the warehouses. It's additional support, additional remote support for the warehouses in addition to the WAMs that we have physically on site. What we ultimately want to do, frontline is again a resource for our warehouses, our GMs, our supervisors, to really express any issues that they're experiencing on the floor. Technical for the most part, where the WAMs may not be the right resource for them, so they'll hand it over to frontline. But, if frontline needs visual on anything on the floor, they'll go ahead and they'll loop in the WAM as well. We're really full circle here on making sure that we're covering all aspects of any troubleshooting, any issues, any questions, any doubts that the warehouses have so that we're fully covered. I think this is going to be super beneficial for the warehouses come this peak season. I think we've never had this type of coverage before, something that's so centralized and focused for our warehouses. I think it's going to be a game changer on how we resolve our issues and how quickly we can get things rolling so that there's less interruptions on the day-to-day. The way frontline interacts that's helpful is when there's issues that are best handled on a computer. Let's say we're not sure why order shipped from a given warehouse. That's really not the WAM to go in and look at the rules and try to understand it. They can, but it's better for remote ops to go sit at their couple of computers, dig into it, see what the rules are, maybe why was it change, and do that research. Then they'll reach out to the WAM and say like, "Oh, actually the reason it didn't go from your warehouse is because we actually don't have enough pickable stock. Can you go check that location and see why there's no pickable stock?" That's where they pull back the WAM, but we try to make it so that the WAM is definitely very technical, but they're still doing things that require being onsite, versus the remote team just with laptops. You've just got your couple of monitors up and you're just working there, and you're using your WAM as your hands and eyes on the floor. Right. Anything else people should know if they're considering adding a WAM to their team or why they should add a WAM so their growing warehouse? I think every warehouse should look into having a WAM, or a role that's similar to this type of support. I think it's only beneficial to those on site. This is going to be a person who understands the end goal for every single department on the floor. They're a team player. They understand the trials and tribulations that happen on a day-to-day basis, and they're going to be able to help support you at your warehouse or any of GMs, managers, anybody on site, and really help close the loop on a lot of issues, and again, be proactive at resolving these things so that you don't have to deal with them again. I think if anything, having a WAM or someone with a similar role at a facility would be beneficial, just in general. Why is it important when hiring a new WAM or promoting a new WAM that you take someone who is already experienced and familiar with the ShipHero software? A lot of what we do to troubleshoot, it can get pretty technical. We want to make sure that this person understands, one, the order flow, how it comes into our system. We want to be able to understand how automations are set on this order, who set the automations, and understanding them. We will end up looking in on the client account, seeing how the automation was set up. We don't necessarily modify anything at that point. We end up working with our automations team. But, understanding the way that the automation was set up can really help us determine, this needs to get updated. Right? This is why all these orders are coming to this pack station incorrectly, and so we can report it more accurately. Same goes for multi-warehouse allocations. Since we have multiple warehouses that share the same inventory, we want to make sure if, say, a CS team member reaches out to us and says, "Why was this order partially shipped from your facility, and I still see some there that was not fulfilled?" We can understand the multi-warehouse allocation rules. We know where to find it, we know how to read it. The same goes for just looking at an order page and understanding what to look for, all the little details that really affect the order and whether it's ready to ship, whether it's pickable. We want to understand how to read the inventory when we're looking at a product and say, "Oh, we have 500 units of it in overstock. Why is it not allocated now to this order? Why has this order not gone out?" There's a lot of little nuances that the WAM really needs to fully understand as far as the software goes, which is why we have found someone who uses the software daily, maybe just for packing or maybe just for inventory, is a benefit already because they're very familiar with the software already. Training them on maybe other tabs that they didn't know existed, it's super easy. It's a very easy transition and it's something that I think anyone who is comfortable with the software already can transition to flawlessly. Our results have been, definitely play that out, which is having a WAM has definitely improved our performance. I would recommend you consider it and see if there's a need in your organization, and there probably is. Then I'll just say, thank you Kristian, appreciate it. As a ShipHero fulfillment customer when you have special projects, special projects are wholesale, FBA, kitting and prep, the way we process it is first Clara's team takes the first review of the project. So Clara, why don't you explain what happens when we get a special project submitted by a customer? Well, the customers submit a ticket with the special project request, the special project type, and most of the times an order in place already, and with the instructions on what has to be done. So once our team gets the ticket, we log that to the warehouse, making sure that the order is already mapped and ready to be worked on, and we send them the instructions along with any type of labels that they need to add to the order and all the specifics that we have to make sure it gets done for the warehouse to work on and have it ready as soon as possible. So if Clara's team reviews and missing information, her team comes back to you with the missing requirements, and they're the gatekeeper of making sure nothing gets to the warehouse until the warehouse will have all the things they need. Once the warehouse works on it, let's just talk through briefly sort of what that process is. Let's use a wholesale order as an example. So what do you need from the customer to be submitted for us to process the wholesale order, and then what do we do in the warehouse to get that order out? We need as much information as possible as to how the order is going to ship, if it's going to be small parcel, if it has to be packed a certain way, if the customer is going to provide labels, if they are going to schedule freight or if we have to do it for them. So as much information as possible is the best. And once we have all that, we make sure that the order in place is correct. And if something's missing, we communicate with the customers to have that fixed if there's something they have to fix or if there's something on our end that we will need to adjust or change. And once we get all the information and the warehouse has all the information, we work on it and we send the final result. If the customer needs a specific box counts or pallet counts, weights and things like that, we let them know so they can complete the process on their side if they're going to provide labels and things like that. Right. So after we're done in the warehouse, Clara's team will reach out. If it's required booking freight with all the information you need to book the freight, then that data comes back and the warehouse dispatches it. Let's talk about the process in middle. So after the order gets sent to the warehouse, you have a really tight process to ensure that there's no missing information or missing product before they get started. So the process is the inventory team has a list of every item moving for the order. They go, they grab those items off the pallet racks usually, the overstock, wherever it is, they transfer it to a WO location is what we call it, which is a one-time use barcode or a license plate to track that item so that there's zero time where the product's moving and not tracked. Those WOs also have a specific color, so it's easy for us to track. Then those products are physically moved to sort of a special projects warehouse. Exactly. Which is like a designated area which only the special projects team works on. They transfer from the WO to the special projects location, right? And then at that point the special project teams starts their job. It's no longer the inventory team's job. It's a projects team where they pack and they follow the instructions. Exactly. And if there's any discrepancy or shortage where the inventory team can't move the full product, that's when the inventory team would reach out to you and say, "Okay, it's short. We don't have enough stuff. Something's damaged." You would reach out to that customer. I will let the customers know so they can make the proper adjustments. So any tips for our customers who are putting in special projects to make it so that their orders get out more quickly and with minimal back and forth? Yeah. Well first of all, I would check that all the inventory that the order is going to be asking for is actually available. And if the customer has their inventory spread across warehouses, they have to make sure that if an order is going to ship only from one warehouse, that the product is actually there and not just the total that we have within our network. And then we need to know how the order is going to ship. Because one thing is if the order is going to ship small parcel and we can just box it up and have it ready, or if it's going to ship on pallets where we need to add pallet labels or have a certain [inaudible 00:04:49] for the pallets or weight limits and things like that. Right. Yeah. So being compliant is always a lot of work. It's a challenge, expensive to get wrong, so we can only be compliant based on the information we get. And if we don't get the full information that back and forth means that shipment might wait an extra couple of days, which none of us want. Exactly. Thinking about peak season, what are you thinking about and what can a customer do to best prepare to make sure that their projects get done during peak? Well, the best thing is that they provide us with as much information as possible when submitting the special project request. So we don't have to go through all the back and forth with questions on how they're going to have it shipped or when it's going to be picked up and when it has to be ready for us. So I would say give us enough time in advance, like a reasonable timeframe to prepare the order, because it's not going to be feasible to ship a wholesale order that maybe it's like a significant amount of pallets overnight. So I would say give us time in advance and as much information as possible to have the project ready and we can have it done smoothly. And you should know that not only do we have great teams on the floor doing special projects in all our buildings, we also have an amazing remote team that Clara runs that has great continuity and knows what's going on across the warehouses to ensure that your special projects get done correctly and on time. You're going to be given challenges every day out in warehousing, and warehousing is never going to be perfect no matter what you try to do. And so, just being able to adapt and to learn from the failures and the wins that you acquire through the years is what's going to help. You want to be able to have all the negativity just bounce off of you and just grow from it. Hey, I am here today with Logan Bates, the GM of our Jacksonville facility. We're going to talk about how to run a warehouse really, really well. And, Logan's an excellent warehouse manager. So Logan, first off, how old are you? 26 years old. And, you have how many people reporting to you? About 60, 61, 62. So, that's pretty impressive. So, can you talk us through how you started in this business, and how you got to where you are today running the whole building? So, I started seven years ago. 19, ripe old age- 19 years old- ... of 19- Yes sir. I worked with Rob. Rob helped mentor and develop me and just helped me learn the whole logistics side of it and the Ecommerce side. And then, we got into the fulfillment. He had a couple buddies that he knew through his Masterminds and then we brought them in as clients, and we started fulfilling for them. So, that's it. That's basically you only job you've ever had is running a warehouse with Rob? Yes, sir. Started it with Rob and then we started using ShipHero in 2016. And ever since 2016, we've just been learning the WMS. Yeah. I think you guys were number one. Or, you were, if not the first 3PL within the first three months of us offering 3PL, providing our SaaS product to 3PL, before that was just brands. So, thank you for that, appreciate that. Yes, sir. You guys help us along. So running 60 people, that's a lot. What are the challenges? What's the hardest part about running this building and running the people in this building? The first part of it was the learning side, and that was the personalities. Dealing with different personalities and people from different cultures, you take in a lot, and it's wonderful because you get to meet new people. You get to work with new people. Everyone has a different story, and everyone has a different place where they come from. My favorite was a lot of the people who come in from the foreign countries. We had a couple that came from Cameroon, a couple from the South America- I remember that. French speaking, right? Yes, sir. And so, we like to take on the challenge of learning the different languages and stuff like that. And inside the warehouse, especially in the fulfillments, it's kind of easy. You learn certain aspects, the totes or carts or just everything gets repetitive, but then you start learning it in their language and easier ways to communicate with them. But, I like to take on that challenge. You never know what someone's going through at the end of the day, and they also help you develop as a person as you can help develop them when they come into the United States. Yeah, no, it's super rewarding, and I think you've done a really good job of it in this building. Yeah, so that was the first part was just dealing with the personalities and then came to the workloads. You want to run it lean. You want to be a lean warehouse and so you want to make everything as efficient as you can. And so, early on ShipHero offered that with the many features in the beginning was like bulk shipping, picking. We were picking, before we were using ShipStation, you're picking off a sheet of paper and such. And now, we moved on and we're now using electronic picking. And so, the efficiencies have gotten better. And then as we grew, the ship yard, WMS grew and so we started to be molded by the system itself. Yeah, you guys did a great job of using the process and helping us frankly refine the process of how we build the software to... Because if the software doesn't match the process, we all know it doesn't work. Let's talk some more about what you think about as the GM of the building. So, I'm going to guess it's six letters. C-P-P-S-L-A. Yes. Is that- Yes. Explain what that means. This is the main... The CPP is going to be like your cost for a package. That's going to be your labor divided by the amount of packages we're shipping out. And so, we want to maintain the lowest number that we can while also meeting that SLA. So, there's a perfect merriment between the CPP and the SLA itself. You don't want to make your CPP go so high to where you're missing or you're hitting the SLAs and your CPP go super high. But, you also don't want to miss SLA and then your CPP is super low. And so, you want to try to tie everything in and just have the perfect merriment between the two. And, how does utilizing temps as well as, I know we do a lot of temp to hire in this building. How do you use that to help you hit your SLAs while managing your CPP in a business where we all know it's not flat all year, right? Q4, when we have big customers that have big drops, demand can double or more. So, how do you think about managing your labor in what we all know is a pretty dynamic industry? Yeah, you could never really hit the projected values right on top of the head, but you can always have an educated guess. And so, bringing in the temps gives you that flexibility. Our heaviest days are going into our Mondays and Tuesdays and so that's when you want to bring in, you look for the temp side. You bring them in for a day or two, then you can kind of move on from them as you need them. You can also do the daily temps where you can just bring in temps for a certain day and then you don't have to bring them back again. The daily temps are helpful for during peak season. When you're going into peaks, you want to have that dynamic. So if you have a lot of callouts or someone who is not here or you need more help, like unloading trucks, that's where you'll go into and grab the daily temps. And, I assume daily temps, you're not training them how to pick pack, replan. You're probably giving it more tasks that are less computer oriented, right? What are the tasks you would typically give- Correct- ... to a day temp? So, your day temps are going to be more your manual labor, lifting up the boxes, unloading the truck, moving of the pallets, or even just picking up garbage around the warehouse, boxes, helping the packers out. Basically, where they can help everyone run more efficiently. And then, when you're thinking about how many people you need, I know we run multiple shifts, so what are the shifts we run, and how do you staff those different shifts? So currently, we're running three shifts. Our first shift is going to be a 7:00 to 3:30. That's Monday through Friday. Our second one is going to be a 3:30 to 12:00, Monday through Friday. And then, our third shift is our weekend. Our weekend is now going to four days during peak season, which is going to be a 7:00 to 5:30 shift. And so, is that a 4/10, 4 days a week- It's going to be four days a week. It's going to be Saturday, Sunday, Monday and Tuesday. So, you're going to try to hit the heaviest days of them all. Got it. Yeah, the four tens, if you can make it work, it's always helpful because you get the labor when you need it and then people get that 40 hours. Some people really like the 4/10. So, let's walk a bit, and let's talk about night shift and then how you decide what work happens when dealing with replan, dealing with fixing inventory issues. So, our night shift is going to be a little bit built up with more of our inventory team and our problem solving team. Like I said earlier, the first shift was more based on the outbound. And so, your second shift is going to do more of your cleanup of your SLA orders or anything that is kind of straggling along, need a little bit more extra problem solving as well as getting your replan for the next day. And so, we focus a lot on the inventory in the evening shift. So when we come in the mornings, we're ready to rock and roll and start hitting the orders from the start. So if someone's thinking about scaling up their warehouse, growing their team, when should they think about adding second shift, if they only have one shift right now? I think it's going to come down to where your daily volume is. If you get to a point where your daily volume, it's exceeding your team size, and you're missing a little bit on that SLA. The SLA is what you promised to the clients, and you're making sure that the orders are getting out in a timely manner. And so, if you have stragglers or orders that are still sitting and waiting, coming in the following morning, that's kind of when you want to start looking into that second shift or replan. You don't want slow starts in the morning. You want to come in, you want to rock and roll because that first hour, first hour or two of your shift is what's going to make that shipping day. Right. Okay. And, we probably pay more for weekend or second shift hourly than we do- Correct, yes sir. So, what's the reason we don't just put 20 more people on the day shift at the lower price versus adding a night or a weekend shift? What's the advantage that pays for itself on adding that night and weekend shift? Management. You add X amount of people to a shift, you want to be able to manage them properly. But, you don't want to have to bring in extra managers to dedicate them to running that first shift. And so, when you're doing nights, you do pay a little bit more of a premium, but there's a little bit less going on. And so, you're able to more focus on one or two things. So if you want to focus on the replan, then you can spend that time working on replenishment. You're not really worried about hitting that SLA or getting the orders out the door because the trucks have already left. Right. So it's more focused and more you're not stepping on top of each other. Correct. Replan has a little more time, a little more space when there's not 50 other people in the building? Correct. You can be a little bit more detailed. Basically, you get into the ins and outs of certain items that you wouldn't be able to tackle during the day with all the chaos. And then, this building's about 130,000 square feet. What equipment do we have in terms of forklifts, turret trucks, ePickers? So currently right now, we have a turret truck. We also have a ePicker, which is just a man-up with no pallet behind it or anything like that. And then, we also use a order picker. The order picker is the one where you're going to have the pallet behind you, and it's a man-up system, so you can go up to the higher parts of the racking and grab your items and place it on the pallet with you. The pallet travels with you compared to the ePicker. And then, we also have a counterbalanced forklift. And, which one do you use for replan? Re-plan, currently we're using the ePicker. We also use the order picker. Now, when it comes to our bulk quarters or our bulk items, we will use the turret truck. The turret truck can fit down a 76-inch aisle. Right, okay. Yeah, so it's good for the very narrow aisles. So, when you have a, let's say, a bulk pull and then you also have replan, have wholesale, is there a different operator dedicated to each of those tasks or do you have the same operator gets the different QR codes and has different tasks? This is a wholesale pull. This is a bulk pull. So, we have the same operator. The same operators will do all the tasks, but we also have backup operators just in case we need a little bit more help in that area. But usually, we do run the same operators that just bounce between all the tasks basically. And then, 2023 has been a really good year. What lessons have you learned to help run this building really well? Just being able to adapt and improvise. You're going to be given challenges every day out in warehousing, and warehousing is never going to be perfect no matter what you try to do. And so, just being able to adapt and to learn from the failures and the wins that you acquire through the years is what's going to help. You want to be able to have all the negativity just bounce off of you and just grow from it. Yeah, JB Sauceda says, "We're in the exception handling business," so if you take every issue too personally, you let it bother you too much, take it home with you, it's a really tough business. Because, we're only here to fix problems. If we didn't have problems, we wouldn't need managers. So yeah, it could be a mentally health challenging business sometimes because there's a lot happening with a lot of time pressure and cost pressure. That really makes a lot of sense to me. Let's change gears. What's your favorite feature or favorite part of the ShipHero, WMS? So, I have a couple, well, I think one of the major ones is going to be bulk shipping. Bulk shipping is super profitable and super efficient if you're inside the warehouse. You have a customer that runs the sale, and they're doing a big sale on let's just say phone charges or phone cases, and they have a thousand orders come in. There's a high possibility that those a thousand orders could be all bulk shipped at one time. And so, you have it picked by one person. You can also then use QR code picking for the batches. And so, you go to the location, scan the product, grab it, take it back to the packer and then one person can pack it. The other one would be single item batches. I think single item batches, I think it's a little underrated, but I think it's actually super useful and efficient inside the warehouse. So after you get done with your bulk shipments, you want to run into the single item batches. Your single item batches are going to grab all those onesie, twosies that don't have enough to bulk ship. They have enough for a pecker to go down and actually pick them efficiently and take them straight to the packer. And then once you get to the packer, the packer then has the option if they want to bulk ship just five of those or three of those and then you can move on to the next SKU. Yeah, so little note fact, the only, when we launched ShipHero, it was to have single item batch. Single item batch was the original idea behind ShipHero. So, in the warehouse that Josef and I, Josef, our VP of product, that I had, we had flash sales, so we would sell one deal a day, and we sold martial arts uniform for a martial art called Brazilian Jiu Jitsu. Most people ordered one uniform. So, single item batch allowed us to reduce our pick and pack labor by 40% just by adding that feature and that was the only feature other than single order that we had at launch. A lot of people don't get it. They don't grok why it's useful. But yeah, for me it's bulk and then single, then multi. And, I wish more people would see the value in it. If you track your CPP, you'll see you drive it down a lot by using single item batch and pickers love it because they just fill up a cart. They just grab stuff. It's super fast and rewarding. So, I'm glad you liked that. I'm glad you liked that feature. I'm going to ask you one last question, which is, I think this building is what started the Segway trend. Is that correct? Yeah. Yes sir. Whose crazy idea was it to start whipping around this place on Segways? That would be Rob's idea. That was Rob's idea. Yeah, Rob wanted to be super efficient and like you said earlier, 130,000 square feet, you're paying someone to go to the restroom if they're on the far side of the warehouse. So, it could be a two, three minute walk, four minute walk, and they might see a buddy on the way or a coworker on the way and then stop there. And so, now you're paying for someone for a 15-minute walk in the park. And so, you get on the segway, and there's so much more you can get done. It is a wild idea. There's pros and cons to both sides, but at the end of the day it is super efficient, and it helps us get through the day, especially during peak season. I personally use it. Yeah, I've been 10:00 at night. You got a problem tote, it's all the way in the back in ABE, just jump on a segway, you get there, go grab it. Also, I'm short, it helps you reach the top row. Right.
